Originally a Swiss family company voltage cables supplying energy companies and energy installers. Its market stretches from high voltage cables in Germany, to the rapidly developed energy sector in China.

Objectives.

The organization is faced with a rapidly changing market where end business customers more and more work and responsibility to push back the chain. And number of market reacts by forward integration. The customer demand was outlining various strategic scenarios, which serve as the basis for further strategic discussion within the Board of Directors and shareholders.

On the Site in Antwerp several chemical companies share the services Energy and Maintenance as provided by Ineos. The client is an internationally oriented chemical organization and in addition to its activities in chemicals its shares services available to third parties.

Objective analysis.

The client has to deal with increasingly stringent requirements when it comes to management and maintenance of chemical plants. The service level management and maintenance is therefore in recent years came under pressure.

Analysis of the entire maintenance organization for the benefit of its own plants & 3rd party clients. Determine potential for improvement in organizational structure and identify its implementation and quantify. Definition of a detailed implementation plan and a profitable business case.

Main results:

The organization is audited on a financial, strategic and operational level. The business case includes recommendations to redesign of the organizational structure to better meet the stated strategic objectives.

The financial assessment has identified what the contribution of the various shared service is. [Cold and hot spots] On Operational level an in-depth analysis has been performed of the criticality of the Operation and OEE performance. It was also investigated whether the client’s project management has adequate resources to fulfill its function.

The actual execution of the various types of maintenance is mapped by detailed by process - and work studies. The review looked at the effectiveness and efficiency of the work. This is related to the total work as controlled by the organization; “Are there clear operational objectives, is this correct and timely planned and how is the tracking of improvements executed” The business case was presented to the Board of Directors and proved sufficient reason to execute a project.

Food Industry. Malle - Belgium

The company is an international food company with sales and production sites throughout Europe. The products range from bread to special products such as rice cakes and pastries. The company carries only Private labels.

Objectives:

Within the branch in Belgium, the production and storage of rice cakes and tea biscuits is realized. It employs a total of 250 direct FTEs. For some years the organization attempts to achieve Effectiveness and efficiency to a higher level. The objective is to increase the reliability of supply and to reduce production losses and to realize the implementation of Lean Production and maintenance management in order to improve the financial results.

Actions.

Both for production and maintenance a full value stream mapping has been performed. Performance per station [takt time + cost] established. Line balancing Goldratt based principles. For maintenance OEE implementation. Kanban applied to purchase flows. 5S methodology for optimizing production environment. Availability and distribution analyzes, cycle counting and alignment with customer demand.

Main Results:

 Optimization machinery by reduction maintenance backlog  Production volume improved by 20%

 Reliability from 85% to 96.4%

 Structural reduction in operational costs by € 685,000, -  Absenteeism from 7% to 4.1%
